The full map of where AI creates the most value in your operation.
A 4- to 6-week immersion inside your operation, led by process and applied-AI specialists under the supervision of Pixelwolf's founder. You come away with a diagnosis, opportunities ranked by return, a governance plan and a decision-ready implementation roadmap. Tool-agnostic throughout.
Complex operations with real governance needs.
Good fit
Companies with complex operations: many areas, systems that don't talk to each other, processes that live in spreadsheets and in the heads of a few people, and real governance and data security requirements. Companies where the question isn't "which tool?" but "where do we start, in what order and for what return?".
Not a fit
If you already know which process you want to fix and want results fast, the Diagnostic is an extra step you don't need: the AI Sprint delivers a working solution in two weeks. Nor is the Diagnostic a list of AI tools to try out. It's an implementation plan with the numbers up front.
Seven deliverables, from a snapshot of the operation to a decision plan.
-
Process diagnosis
A snapshot of the operation as it actually runs, not as it's documented. Processes, flows, people, bottlenecks and data maturity, area by area.
-
Opportunity matrix (impact vs. effort)
Every AI or automation initiative we find, with its estimated gain (hours saved, errors avoided, revenue gained) and implementation effort. It's what lets you decide instead of guess.
-
Solution architecture
What should be built, integrated or simply reorganised, with the off-the-shelf options and the custom-build alternative, each with pros, cons and costs.
-
Governance and security plan
How sensitive data is handled, what can and can't go through AI models, and who approves what. A priority track for companies that hold customer data.
-
Concept prototypes
The highest-value hypotheses tested as prototypes before they go into the roadmap, so the plan is more than a slide.
-
Implementation roadmap
Phases, timelines and a business case for each initiative, starting with the quick wins.
-
PRD and executive presentation
The product document for the people who will build it and the presentation for the people who will decide.
Six stages, from immersion to executive presentation.
-
On-site immersion
Two to three days inside your operation: interviews with leadership and frontline teams, observation of how the work really flows, and a survey of systems and data.
-
Opportunities and prioritisation
The following weeks, remotely. Each opportunity is assessed for financial impact, effort and risk. The biggest ones become solution designs.
-
Architecture
Solution design, with governance and security built in from the start.
-
Prototyping
Concept prototypes of the highest-value hypotheses, validated with the people who run the process.
-
Roadmap
An implementation plan in the right order, with a business case for each initiative.
-
Documentation and presentation
PRD and executive presentation, delivered in a session with leadership.
Weekly check-ins throughout.
A sponsor, the on-site days and time with the right people.
A leadership sponsor who opens doors and joins the weekly check-ins. Two to three days on site, with the Pixelwolf team inside your operation. Interviews of 30 to 90 minutes with key people, chosen together at kickoff; how many depends on the size of the operation. Read access to the relevant systems and databases, with an NDA signed before kickoff. One point of contact to clear the way on access and scheduling.
Services, multi-unit networks, sensitive data and industry.
Service operations with many areas (finance, customer service, sales, back office), networks and franchises with the same flows repeated across units, companies with sensitive customer data that need governance before any automation, and industrial companies with people-heavy inspection, planning and documentation processes.

The questions we answer on the first call.
How long does it take, and why not faster?
Four to six weeks. The on-site immersion takes two or three days; the rest is analysis, design, prototyping and validation with leadership. A one-week diagnostic delivers an opinion; this one delivers a plan with an estimated return for each initiative, tested in prototypes. That's how long it takes for a plan to be reliable enough to become a budget.
Do we need organised data or documented processes first?
No. Mapping that is part of the work, and existing documentation often doesn't match what really happens. What we need is access and time with the right people, not advance preparation.
Do you recommend specific tools?
We have no partnerships with AI vendors and we don't resell tools. For each opportunity, we present the options on the market and the alternative of building your own, with pros, cons and cost. The decision is yours, with all the information in hand.
How do you handle data security?
Governance and security are a track of the Diagnostic, not an appendix. We work under an NDA signed before kickoff, with read access to what is needed, and the governance plan defines what can and can't go through AI models, where data lives and who approves exceptions. For companies with customer data, it's often the most valuable deliverable.
What happens after the Diagnostic?
The roadmap comes out ready to become a project: scope, business case and architecture already validated in the operation. You can implement it with Pixelwolf, with your own team or with another vendor. Because Pixelwolf also builds, nothing goes into the roadmap that we couldn't deliver ourselves, and every effort estimate is realistic.
Who leads it?
A team of process and applied-AI specialists, supervised by Thiago Bisewski, Pixelwolf's founder, who has more than 15 years of experience across software engineering and AI applied to business. He takes part directly in the on-site immersion and the roadmap presentation.
Does the Diagnostic work for an SME?
It does when the operation is complex enough for the order of things to matter. For a company that wants to fix one specific process, the AI Sprint is the shorter path.
